I think to have a successful service team, you need to ensure you provide top of the line quality services, have vetted contractors, be a client-centric provider, slowly enter into different fields (please, do not be a "do it all" team at the start, people prefer more specialised teams as opposed to doing it all teams) and make sure rates are fair for you, the contractor and the salesmen. And also be fair to the contractors, it pains me to see teams not providing a fair chance for contractors who are eager to gain experience due to the unfair bidding system most teams have.
- They are everywhere, and they all do the same thing
- The quality can be very low
- They don't provide a fair chance to contractors (it's either first bid or the lowest bid gets the contract)
- The client isn't put first
- The contractors are not vetted (this generally means they'll take on anyone, regardless of experience)
This is the rates I would personally do:
I would also strongly suggest you should also create procedures and guides for the team to abide by, this helps keep quality at a high, and lets you deal with any situations that may arise
- 80% of the project income goes to the contractor
- 10% of the project income goes to the salesman who closed them in a deal
- 10% goes to the service team for improvements and marketing
