Really simple to implement, could modify the gravatar extension to load from
https://minotar.net/avatar/<username> instead of the gravatar url. Since a large portion of users would signup with their minecraft name this would provide a nice alternative and a lot more variety than the current default "?" image.

Problem is, what if they don't? Overlord isn't my Minecraft name, so I wouldn't like to be running around with someone else's avatar by default.

The website asks for you minecraft name upon registration, maybe use that field instead? You wouldn't remove gravatar support, you would duplicate the extension then edit what's needed on the second copy.
